title: Why Distribution Pricing Software Fails (And It's Not the Software) | Intuilize
description: I've watched pricing software rollouts succeed and fail at distributors from $10M to half a billion in revenue. The difference was never the software.

A few years ago, I asked an owner what he thought would happen when we rolled out new pricing at his company. He didn't hesitate.

> "Nelson, we have a good portion of our salespeople who are old school. They're not going to like this. They've been setting margins at 23% for the last ten years, so 23.5% is going to feel like a lot to them. But our newer people don't want to memorize pricing. They want the system to suggest it and they'll use it."

That one sentence explains more about why pricing technology fails than any feature comparison I've ever seen.

---

**You're Not Buying Software. You're Buying Behavior Change.**

Here's what I've learned after watching dozens of these rollouts, at distributors from $10 million up into the hundreds of millions in revenue: when pricing technology fails, the company loses more than the software spend. They lose their team's confidence in trying again, they burn six to eighteen months of operational capacity, and a lot of them quietly go back to spreadsheets for years.

The companies that get it right aren't smarter about technology. They're the ones who deal with the psychology of their team before they deal with the technical requirements.

I've come to see four specific patterns behind almost every failed implementation I've walked into.

---

## **Guesswork Instead of a Plan**

I ask prospects directly: have you tried implementing pricing technology before? Nearly every time, yes, and it failed. So I ask what the roadmap looked like. Was there a timeline? A project plan?

Usually there wasn't. A string of emails and conversations, nothing organized enough to tell me what happened. That's not an implementation. That's a guess that didn't pan out.

---

## **Change Management Nobody Planned For**

This is the big one, and it's where that quote at the top comes from. I ask owners what their change management process looks like, and I mean this in distributors doing $10 million a year and ones doing half a billion. Revenue size doesn't matter here. Few can describe one. "I send an email. I hold a meeting." That's not a process, that's a hope.

What works is smaller than people expect: understanding how the change hits each person's daily routine, knowing in advance who's going to push back and who's going to jump in, and checking whether the new approach fits how the team works, not how the org chart says it should work.

One fastener distributor I worked with had exactly this problem. They assumed their issue was the software. It wasn't. Once we helped them build a structured change management approach instead of automating the existing mess, they hit 87% adoption and had their best year to date. Same people, same market, different approach to the humans involved.

---

## **The Wrong Person Running Point**

The mistake I see constantly: the implementation gets handed to whoever's "good with computers." Usually that's an operations person with no organizational authority and no change management experience.

Technical skill matters. So does the ability to answer "why should we want this?" as well as "how does this work?" The best implementations I've seen pair someone who can do both, or pair a technical lead with someone who genuinely understands the team.

---

## **No Methodology at All**

The last pattern: I ask what methodology a company used for the implementation, and I get "what do you mean?" back more often than you'd think. Not a percentage I can point to, a pattern I've seen enough times to name. Some borrow a framework from an article or a conference. That's not wrong, but in my experience, what works has to be shaped around your specific company, not lifted wholesale from somewhere else.

---

## **The Research Backs This Up**

I'm not the only one saying this. Prosci's 2023 benchmarking study, based on more than 1,000 organizations, found that companies with a formal change management process were far more likely to hit their objectives: 78% met or exceeded them, versus 38% at companies without one. Well-managed change initiatives were six times more likely to succeed than poorly-managed ones.

The technology was rarely the variable that mattered. The people side was.

---

## **Three Questions Before You Spend Another Dollar**

Before you sign anything:

1. Do you understand the different psychological needs across your team, the veterans and the newer hires?
2. Do you have a real change management plan, or are you sending an email and hoping?
3. Is the person leading this implementation someone who understands both the technology and the people?

If you're not sure on any of these, that's worth fixing before the next purchase, not after.

## **What Happens Next Is Up To You**

*If you're looking at pricing software and want a straight read on whether your team is set up to adopt it, that's exactly the kind of conversation our Margin Diagnostic is built to start.*

With 30+ years in distribution and nearly a decade of developing and deploying Machine Learning models tailored specifically for distributors, he helps mid-market industrial distributors identify and eliminate margin leakage across pricing, costs, and inventory — and keep it fixed. He built Intuilize on the premise that software alone doesn't earn trust and expertise alone doesn't scale: distributors need both a model built for their business and someone who knows distribution well enough to drive adoption and deliver real ROI

## Frequently Asked Questions

#### Q1. Is resistance to new pricing technology about age, older employees versus younger ones?

Not exactly. It's about what each group is used to and what they're afraid of losing. Veterans often built relationships on their own judgment and see a suggested price as questioning that. Newer hires frequently never learned to price by feel in the first place and want the system to do it. Both reactions are reasonable. The fix is different for each.

#### Q2. How is this different from needing better training?

Training addresses "how do I use this." It doesn't address "why should I trust this," which is usually the real objection. More training on a tool people don't trust yet delays the same resistance.

#### Q3. What does good change management look like in a mid-sized distributor?

Smaller than people expect. Mapping how the change affects each role, identifying who will resist and who will champion it early, and checking that the new process fits how the team works day to day. It's a plan, not a department.
